Choosing a DevOps platform, GitHub, GitLab, Azure DevOps, or Bitbucket, is a decision most teams make once and live with for years, since migrating source control and CI/CD history later is disruptive enough that teams tend to avoid it unless something is genuinely broken. That makes it worth comparing on more than surface-level feature lists: real pricing at your actual team size, and the specific lock-in factors that determine how painful switching later would actually be.

The bigger factor separating these platforms in practice is usually CI/CD minute limits and storage, since teams commonly outgrow the free tier’s compute allowance well before hitting user-count limits.

Lock-In Factors That Matter More Than Price

Pipeline syntax is the biggest practical lock-in factor: GitHub Actions, GitLab CI, and Azure Pipelines each use different YAML structures and built-in actions, meaning migrating pipelines between platforms requires meaningful rewriting, not a simple export. Teams already invested in a large number of custom pipeline configurations face real switching costs regardless of how attractive a competitor’s pricing looks. Ecosystem integration is the second major factor: a team already using Jira and Confluence gets meaningfully tighter integration from Bitbucket; a team standardized on Microsoft 365 and Azure gets the same benefit from Azure DevOps; a team building open-source software benefits from GitHub’s dominant community presence and contributor familiarity. GitLab’s All-in-One Positioning

GitLab specifically markets itself as a single-product alternative to stitching together separate tools for planning, source control, CI/CD, security scanning, and monitoring. This consolidation genuinely reduces integration overhead for teams that adopt most of GitLab’s suite, but it’s a real tradeoff against best-of-breed tools in each category; teams with strong opinions about a specific security scanner or monitoring tool may find GitLab’s bundled equivalents less capable than a dedicated specialist tool in that category.

Self-Hosted vs. Cloud-Hosted Considerations

All four platforms offer self-hosted (on-premises or private cloud) versions alongside their standard cloud-hosted SaaS offerings, GitLab’s self-managed edition and GitHub Enterprise Server being the most commonly deployed.
